The sale you never see

Every Monday, you open Google Analytics and check the same thing: where your customers came from. Search sent this many. Social sent these. Email, ads, the rest. It's how you decide where to put your effort.

For twenty years, someone arrived from somewhere, and the report told you where. No visit, no sale. If you wanted more sales, you went and found more traffic.

That is the rule that is breaking.

Today, your customers are asking an AI what to buy, and buying what it says. A sale that starts inside an AI can complete or be abandoned without ever becoming a visit. No click. No source. Nothing in your report at all. The report still tells you when some traffic comes. It just can't show you the full picture anymore.

AI agent sources do not behave like anything you have sold to before. ChatGPT. Claude. Gemini. Perplexity. Some send you traffic. Some send you none. Some send you something that was never a customer at all. Here is what is arriving:

The straight-to-checkout customer

ChatGPT and Claude are starting to show up in your report as sources. A new stream. A welcome one.

But these customers don't navigate your site like other visitors. They don't see the new campaign on your home page. They don't read the product descriptions you laboured over. They ignore the pop-up. They scroll past "complete the look." They arrive and go straight to checkout. You get the sale.

Everything your store does to make that sale bigger, however, is missed. The upsell, the bundle, the nudge to the better version, the thing they did not come for and leave with anyway: none of it gets viewed. One order, fine. A year of them, with the persuading gone. Is your revenue higher or lower? Nobody can tell you yet. The click into your store used to be the beginning of the sale. Now it is the end of it.

The customer who never arrives

Google doesn't want to send you traffic anymore. For years, Google has been moving in the direction of getting users their answers without ever sending them off its own page. Gemini and AI Mode, the AI now answering inside Google's own search, are moving to run the whole sale in the conversation. Discovery. Checkout. The delivery updates after. The shopper never leaves Google.

No click to you. No visit. No line in your report. You made the sale, or you lost it, and you cannot tell which, or why. When the whole experience happens inside its window, where are your levers? What do you even reach for to influence it?

The customer's personal shopping agent

Perplexity's Comet and Amazon's Buy for Me send an agent to your store to shop on behalf of their users. Your referral traffic report and clickstream can't yet tell that it's an agent on your site. The agent is the visitor. The agent is the shopper. The agent is the buyer.

Your store was built to win over a person. The photography. The reviews. The urgency. The carefully designed journey to cart. The audience has changed. Does marketing psychology still apply to an agent that analyses your pages like a machine and feels nothing?

What they have in common

Three new customers. One is a person who's already decided. One is buying without visiting. One is your customer's personal shopping agent. They look nothing alike, but the result is the same.

Every one of them takes the sale off your site. For twenty years, you won a customer after they arrived. On your ground. With your tools. Now the winning happens first, somewhere you cannot reach, and the click, if it comes at all, is the last step instead of the first.

Nobody has figured out AI shopping yet, not even the people building it. OpenAI put a full checkout inside ChatGPT and then pulled it back out. The names will keep changing. The direction will not. Every month, more of the sale happens before the shopper ever reaches you.

Being found is not the win

You might think the answer is to be everywhere. To make sure the agents can find you.

On Shopify, it is mostly done for you. Shopify pushes its stores onto these surfaces by default. You don't need to do anything to be found. Omni-agent discovery for Shopify merchants is a feature you get for free.

Off Shopify, on WooCommerce, on Adobe Commerce, on BigCommerce, on your own stack, no one has it ready end-to-end. A protocol here. A plugin there. Most of it half-built, or a promise on a roadmap. You still need to build the capability to be found.

What the game is now

Each of these new sources leaves you with a question. Is a sale you cannot shape still a good one? What are your levers to influence and win when you are not a part of the journey? Does any of the old playbook survive a buyer who is not a person?

When an AI agent shops for your customer, does it pick you? And when it picks you, do you still make a profit?

This is the new challenge with AI shopping. Not being found. Being chosen, at a price that still turns a profit.

Next Monday, you will open the same report, and it will look the same. The sales that now decide your future just won't be in it.
